Introducing AI is not a tool rollout.

Introducing AI is a governance test.

A convenient claim is doing the rounds online: ‘Middle managers block AI.’

Sounds plausible. It is wrong.

Middle managers do not block AI. They block ambiguity.

What I currently see in companies:

→ AI tools are introduced before the operating model is in place.

→ Pilot projects start without anyone defining who approves access to data.

→ A board member asks for use cases before clarifying decision rights.

The result: Middle managers make rational decisions. They wait. They protect themselves. They build their own reality for making decisions.

And the C-suite calls it ‘resistance to change’.

It is not resistance. It is the missing answer to three questions:

  1. Who decides on which AI risk?
  2. Who is liable for which wrong decision?
  3. Who escalates what, to whom, and within what timeframe?

Without those three answers, an AI initiative is not progress.

It is a stress test for your organisation.

Which escalation rule do you have for AI issues — in writing, not just in people’s heads?
