89% of companies still work with an operating model from the industrial age. Only 1% are ready for what comes next.

The figures come from McKinsey’s “The Agentic Organization”:

89% operate in the industrial age: hierarchies, functional silos, decisions move upwards.

9% work in the digital age: agile product and platform teams. Faster, but purely human-centred.

1% function as a decentralised network: small, outcome-oriented teams in which humans and AI agents work together. Leadership steers the system, rather than the individual task.

Anyone introducing agents into an industrial-age structure automates their standstill.

The uncomfortable truth behind this: AI adoption says nothing about readiness. 88% of companies experiment with AI. 81% see no measurable effect on results.

I have worked through the redesign myself: today, my operating model is a network of human and AI roles with clearly defined processes and responsibilities. A LinkedIn post now takes 30 minutes instead of two to four hours. Not because AI writes better. Because collaboration between people and AI is organised differently.

Three questions to locate yourself:

- Where are decisions made: in the team or at the very top?

- Are your workflows designed AI-first, or simply supplemented with AI afterwards?

- Are there processes in which several human and AI roles work together?

Which stage is your organisation in: 89, 9 or 1?
