56% of CEOs see no measurable benefit from AI.

Copilots introduced. Licences paid for. ROI: unclear.

The first reflex:

“The technology isn’t mature yet.”

Wrong.

The technology already delivers.

The operating model does not.

AI does not flip the switch.

It exposes weaknesses in the operating model.

A CEO told me last week:

“We have 800 Copilot licences. Nobody can tell me what they deliver.”

Imagine a turbo fitted to a car with its handbrake on.

That is exactly what is happening in many companies right now.

The handbrake means:

- Decisions still escalate upwards

- Roles remain unchanged

- Processes run just as they did before Copilot

PwC confirms this: 4,454 CEOs surveyed, 56% without measurable AI benefits.

And RSM puts it succinctly:

“AI is breaking the enterprise operating model.”

Benefits do not emerge from the next tool, but when the model keeps up.

The wrong question: “Which AI tool do we need?”

The right question: “Which process needs rethinking?”

First the operating model. Then the tools.

Where is AI most blocked in your organisation right now: process, role or decision?
