32% are shrinking. They call it a crisis. I call it operating model failure.

32% are shrinking. They call it a crisis.
I call it operating model failure.
PwC Family Business Survey 2025:
32% expect revenue to decline. 58% expect growth.
Same market. Different results.
So the problem is not in the market.
It is in the system.
Almost every company is doing the same thing right now:
→ The core business is optimised OR something new is built. Rarely both.
→ KPI systems measure efficiency, not direction.
→ Governance knows only one mode: growth OR cost pressure.
Anyone who needs to steer both at the same time will fail without a clear separation.
Three questions determine the outcome:
- Which KPIs distinguish efficiency from strategic alignment?
- Who decides where to cut costs AND where to invest — in the same meeting?
- Which governance separates core business risk from the risk of building something new?
Anyone who can answer these three questions rarely shrinks by chance.
How do you currently decide between optimising and investing?
